Why AI is exposing decades of accepted dysfunction

You can’t move at AI velocity when your data team still says “that’ll take six months.” Here’s how an entire industry normalized broken patterns, and why AI is forcing us to finally confront them.

I was talking to a VP of Engineering recently who told me something that perfectly captures the current state of data infrastructure: “We just kind of accept that this is the problem. And a lot of people don’t even realize that you can do it a different way.”

He was describing a project that would have taken his team two years to build internally. Two years. And instead of questioning why something so fundamental should take that long, they just accepted it and didn’t even try. This isn’t an outlier. This is everywhere.

The normalization of dysfunction

Somewhere along the way, we collectively decided that data problems are just the price of doing business. Data requests take weeks? Normal. Migrations are eighteen-month death marches? Expected. Getting access to your own company’s data requires navigating multiple teams and approval processes? Just how things work.

The most telling example: A data leader proudly told me they’d “solved” their data problems by triaging 90% of incoming requests. Think about that.

Strategic prioritization can be valuable. But this isn’t that. This is picking three or four use cases you can actually support, then rejecting everything else. This is not because those requests lack value, but because they’re too hard to build with pipelines. Victory has been declared by shrinking the definition of success until it fits what the infrastructure can handle. All those rejected requests? Real business needs. Analysts who can’t get answers. Teams deciding without data. Value left on the table. But supporting them would mean building and maintaining dozens more pipelines, so they simply don’t count.

This isn’t solving anything. It’s institutionalized helplessness.

AI exposed what we’d been accepting

The AI era didn’t create the data dysfunction problem. It just made it impossible to ignore anymore.

When data requests took weeks and that was “normal,” you could plan around it. Build your quarterly roadmap. Staff up the data team. Accept the limitations.

The industry has created this mythology around data being inherently difficult. We talk about data engineering like it’s some arcane mystic art form that only specially trained practitioners can understand. But here’s the thing: Data isn’t inherently hard. We’ve made it hard by accepting broken patterns as inevitable.

When you tell people that data integration could happen in hours instead of months, they look at you like you’re describing magic. Not because it’s technically impossible, but because they’ve never seen it work any other way. The dysfunction has become so normalized that alternatives feel fantastical.

The acceptance trap

This learned helplessness creates a vicious cycle. Teams underestimate what’s possible, so they don’t attempt ambitious projects. They work around data limitations instead of fixing them. They build entire product strategies around the assumption that certain data will never be accessible.

I’ve seen companies abandon genuinely transformative business opportunities because they assumed the data work would be prohibitive. Not because it was actually impossible, but because their mental model of data infrastructure made it feel impossible.

The VP I mentioned earlier described it perfectly: “We accepted that it was going to take two years if we were to write this thing ourselves and so we didn’t even try.” How many companies are making similar decisions every day?

The vendor ecosystem enables this

The current vendor landscape actually reinforces this helplessness. When every tool requires specialized knowledge, lengthy implementations, and ongoing maintenance, it confirms the belief that data is inherently complex.

Integration platforms promise to solve your problems but still require armies of engineers to maintain. Data lakes give you a place to dump everything but no easy way to get it back out. Warehouses centralize your data but lock you into their specific patterns and pricing models.

Each solution adds another layer of complexity while claiming to reduce it. The result is organizations that feel like they’re constantly fighting their data infrastructure instead of being empowered by it.

The real cost of acceptance

This helplessness isn’t just about engineering productivity. It’s about business opportunity. When data access takes months, you can’t respond to market changes quickly. When integrations are expensive and risky, you can’t experiment with new approaches. When your data stack is brittle, you avoid the changes that could transform your business.

Companies are making strategic decisions based on data limitations they’ve come to see as immutable laws of physics. They’re not laws of physics. They’re just the current state of tooling that we’ve all agreed to accept.

Breaking the cycle

The first step is recognizing that the current state isn’t inevitable. Yes, traditional data infrastructure is complex and brittle. Yes, point-to-point pipelines break constantly. Yes, migrations take forever. But none of this is because data problems are inherently unsolvable.

What if data could flow as easily as turning on a tap? What if integrations took hours instead of months? What if you could experiment fearlessly with new data sources and destinations? What if adding a new use case didn’t require a committee and a quarterly planning cycle?

The most interesting part of my conversation with that VP was what happened after they started using a different approach. He said the lightbulb went on not just for him, but for everyone in the meeting. Suddenly they could see possibilities they’d never considered before.

“I can’t believe I didn’t think of this,” he said. “We were just asking, can we do this? Can we do that? Can we do that?” That’s what happens when you break free from learned helplessness. You stop accepting limitations and start seeing opportunities.

The pent-up demand is enormous. Once people realize data can actually be easy to work with, the use cases multiply rapidly. That’s not marketing speak. That’s what we see happen repeatedly when organizations escape the acceptance trap.

The path forward

The data industry has conditioned us to believe that complexity is inevitable, that months-long projects are normal, that saying no to data requests is a reasonable solution. But acceptance of dysfunction isn’t wisdom. It’s just giving up.

The companies that recognize this first will have a massive advantage. Not because they have better tools, but because they’ll stop limiting themselves based on false assumptions about what’s possible with data. They’ll build products and strategies that their competitors think are impossible, simply because their competitors are still trapped in the old mental model.

The question isn’t whether data infrastructure can be better. The question is whether you’re ready to stop accepting that it has to be broken.
